You standardize operations across multiple plants by standardizing the daily rhythm, not the paperwork: one cadence, one way to describe an issue and an action, one definition of "closed", and one searchable record of what worked — while each site keeps its own equipment, product mix and language. Corporate ships the standard work package in March. By June, Plant 3 has adapted it, Plant 7 never opened it, and Plant 11 built its own version in a spreadsheet because the standard one did not match their changeover reality. Everyone reports green. Nobody can compare two sites without a week of manual reconciliation.

That is the normal outcome of multi-plant standardization programs, and it is not a discipline problem. The program standardized documents when the thing that needs to be common is how work gets done each day.

What actually needs to be identical across sites

Very little, and it is not what most programs pick.

  • The cadence. Tier 1 at the line, Tier 2 at the area, Tier 3 at the plant, at the same rhythm everywhere, with the same handoff between tiers.
  • The way an issue is described. Same fields, same severity scale, same link to asset, line, product and shift.
  • The definition of closed. Not "task done" — the metric moved, and somebody verified it, at every site.
  • The escalation rule. When an action breaches its due date, it goes up the same way in Milan as it does in Monterrey.
  • The memory. One searchable record of fixes, readable in the local language.

What should stay local: equipment, product mix, staffing model, board layout, and the language the huddle runs in. Standardizing those is how you lose the plants that were already good.

Why template-based standardization fails

  1. The document travels, the behavior doesn't. A PDF of the standard huddle does not change what happens at 6:55 a.m.
  2. Every site's definitions drift. Once three plants define "micro-stop" differently, network reporting is arithmetic on sand.
  3. Language and shift boundaries eat the handoff. A fix written in Italian at 22:00 does not reach the Ohio day shift.
  4. Compliance gets measured instead of results. Audit scores go up; repeat problems do not go down.

The rollout sequence that works

1. Standardize the routine at one site first. Pick a plant with a credible daily rhythm, not the worst performer. Get capture, ownership, escalation and verified closure running for one full quarter.

2. Agree the fields before the second site. Issue, action, owner, escalation, verification, asset link. Settle it once. Every later argument about reporting is an argument you failed to have here.

3. Roll out the rhythm, not the board. Site two runs the same routine with its own board layout, equipment names and language. What corporate reads is the same either way.

4. Turn on cross-plant search at site three. The moment a third plant exists, "has anyone solved this?" becomes the most valuable question in the network. It needs an answer in seconds, not a call chain.

5. Report on repeat problems, not compliance. The network number is repeat issues per asset class, not standard-work adoption percentage.

Who does the clerical work

Standardization taxes the people running production: someone has to write the notes, chase the actions, translate the learning, and prepare the roll-up. That tax is why programs decay in month four.

Name the agent that carries each piece, or cut the requirement:

What to ignore, and three questions to ask

Ignore standard-work adoption percentages, template libraries, and any rollout plan whose first milestone is a document.

Ask:

  1. If Plant A closes a defect today, what does Plant B see tomorrow, and in what language?
  2. What happens when an action breaches its due date and the owner is off-shift?
  3. Can I compare micro-stop rates between two sites without anyone reconciling definitions?
